description: "Harvest shortcut: comments into a tracked debt ledger"

Harvest every `shortcut:` comment (and older `ponytail:` ones) in this repository into a debt ledger so deferrals do not rot into 'later means never'. Grep the whole tree for comment markers (grep -rnE --exclude-dir=.git --exclude-dir=node_modules --exclude-dir=dist --exclude-dir=build '(#|//|/[*]) ?(shortcut|ponytail):' ., skipping node_modules/.git/build output; if the user names their own marker word, grep for that instead; skip hits that are not a deferral, like a keyboard-shortcut note). One row per marker, grouped by file: <file>:<line>, <whatwassimplified>. ceiling: <thelimitnamedinthecomment>. upgrade: <thetriggertorevisit>. Tag any marker that names no upgrade path or trigger as no-trigger, those rot silently. End with the count of markers and how many lack a trigger. If none: 'No shortcut debt. Clean ledger.' Report only, change nothing.

It reuses this repo's `gemini-extension.json`. One difference: Antigravity converts the `/ponytail` commands into skills, so you type them into the chat (e.g. `/ponytail-review` as a message) instead of picking them from a slash menu. Until the migration completes (around June 18, 2026), `gemini extensions install` still works too. To run it as an always-on rule instead, drop the ruleset into `.agents/rules/`.

Installs the six skills, and Antigravity turns the `/ponytail` commands into skills as well, so you [call them as slash commands](https://www.antigravity.google/docs/skills#slash-command-conversion) such as `/ponytail-review`. No lifecycle hooks, so levels don't persist. For the always-on ruleset, copy [`AGENTS.md`](AGENTS.md) into your project; Antigravity [reads it as workspace rules](https://www.antigravity.google/docs/rules). Install verified with Antigravity CLI 1.3.3.
If that stops with `plugin.json declares an unsupported or missing Agent Plugins schema`, it is Hermes' install check (fix pending in [NousResearch/hermes-agent#125937](https://github.com/NousResearch/hermes-agent/pull/125937)). Until it lands, clone the plugin in by hand; Hermes loads it from `plugin.yaml` as usual (verified with Hermes Agent v0.21.7):
Restart Hermes after installing. The plugin injects the active Ponytail mode before each LLM turn, registers the bundled skills as `ponytail:<skill>`, and adds `/ponytail`, `/ponytail-review`, `/ponytail-audit`, `/ponytail-debt`, `/ponytail-gain`, and `/ponytail-help`. In shared gateways, restrict `/ponytail` to trusted users with Hermes slash-command access controls; runtime mode is process-local.

Commands need a skill-capable host (Claude Code, Codex, Devin CLI, OpenCode, Gemini, pi, Hermes Agent, Qoder, Grok Build). In Codex CLI and the IDE extension they're skills under the plugin's namespace; invoke with `$ponytail:ponytail-review`. Cursor with the [hooks](INSTALL.md#cursor) gets `/ponytail` level switching only, typed as a plain message. The instruction-only adapters (Cursor's rule file, Windsurf, Cline, Copilot, Kiro, Antigravity) load the always-on ruleset without the commands.
