fix(install): ship headers order data instead of fetching it on install - #28
Installing https-tls ran scripts/postinstall.js, which downloaded headers-order.json from an unpinned raw.githack.com URL tracking upstream master and wrote it over src/headers-order.json.
Offline, or with githack down, the script calls process.exit(1) and the consumer's whole npm install fails.
Whoever controls that URL changes the behavior of every fresh install with no release, no tag and no review.
It rewrites a file inside the installed package, which under pnpm is a hardlink into the shared content-addressable store.
Repro on master (c5fc26b): pack, then install the tarball with the network denied.
The data was already committed and already in the tarball (src/headers-order.json, byte-identical to upstream today). The postinstall only re-fetched it, so the download added the failure mode and the supply-chain hole without adding anything a release could not.
Fix
Remove the postinstall script and stop publishing scripts/.
Add scripts/update-headers-order.js (npm run update:headers-order). It fetches from raw.githubusercontent.com (first party, drops the githack proxy), checks that chrome, firefox and safari are non-empty string lists, writes the file and stages it.
Wire it into the existing release flow: prerelease is now npm run contributors && npm run update:headers-order && npm test. standard-version -a commits all staged files, so the refreshed data lands in the chore(release) commit and its tag. The tests run again after the refresh because CI runs npm test before the Release step and would otherwise publish data no test saw.
A network error, non-2xx, malformed JSON or unexpected shape exits 1 and leaves the shipped file untouched, so a bad upstream fails the release instead of reaching users.
Behavior changes
Installing runs no scripts and needs no network.
The published tarball no longer contains scripts/postinstall.js.
Header order data changes only with a release, instead of whenever upstream master changes.
A release now fails if the upstream file is unreachable or malformed, or if the refreshed data breaks the tests. Rerun the release once upstream is back.
No runtime code changed. No snapshots changed.
How it was tested
New test/package.js asserts the package has no preinstall/install/postinstall script and that npm pack ships src/headers-order.json and no scripts/. On master both fail:

On this branch npm test (lint + 22 tests) passes. Offline install of the packed tarball:

npm install exit: 0

npm run update:headers-order against live upstream rewrites the file byte for byte (empty diff). With fetch stubbed: network failure, HTTP 404, a payload missing browsers and a payload with empty lists all exit 1 with the file unchanged.
Critic
A cold critic (no access to my reasoning) confirmed the test fails with the fix reverted, installed the tarball offline with both npm and pnpm, and ran npm run release in a throwaway clone with stale data: the refresh landed in chore(release): 1.0.31 and its tag, and the contributors commit cannot pick it up. It raised two findings, both applied: the refreshed data shipped without a test run (now npm test runs in prerelease), and empty lists passed validation (now rejected). A non-atomic write was left as is: a killed release leaves a modified tracked file that git checkout restores.
Medium Risk
Changes install-time network behavior and how upstream header-order data enters releases, though runtime header sorting still reads the bundled JSON only.
Overview Postinstall no longer inlines a fetch from raw.githack.com; it delegates to a shared scripts/update-headers-order.js that pulls from raw.githubusercontent.com, validates browser header lists (required chrome, firefox, safari, non-empty string arrays for every browser key), and writes src/headers-order.json atomically. On failure, postinstall still exits 0 and warns while keeping the bundled file; --strict still fails the install.
Release maintenance adds npm run update:headers-order (run updater + git add). prerelease is now contributors, then that update, then npm test, so refreshed data is tested before standard-version commits it.
Tests lock in package scripts, tarball contents, postinstall fallback/strict CLI behavior, validation edge cases, atomic write failure modes, and updater HTTP/JSON handling.

Walkthrough
The package no longer fetches header-order data during installation. A new updater validates and writes the data, and prerelease and cron workflows run it. Tests cover updater behavior and published package contents.
The updater validates browser header-order data and writes valid responses atomically. Tests cover validation, fetching, write failures, and command-line behavior.
Prerelease and cron run the updater. The postinstall command and script are removed.
Published package contents package.json, test/package.js
The published files list excludes scripts. Tests check that install lifecycle scripts are absent and that the packed package includes src/headers-order.json without files under scripts/.

The postinstall script downloaded headers-order.json from an unpinned
raw.githack.com URL on every install. Offline, or when the host was down,
it exited 1 and broke the consumer's install. Whoever controlled that URL
could change the behavior of every new install without a release. It also
rewrote src/headers-order.json in place, which under pnpm is a hardlink
into the shared content-addressable store.
The data file was already committed and published, so the download only
added risk. The postinstall is gone and scripts/ is no longer published.
scripts/update-headers-order.js refreshes the file at release time: it runs
from prerelease, validates the payload has a non-empty header list for
chrome, firefox and safari, writes it and stages it so standard-version -a
includes it in the release commit. The test suite runs again after the
refresh, because CI runs npm test before the release step and would
otherwise publish data no test saw. A failed or malformed fetch exits 1 and
leaves the shipped file untouched, so a bad upstream fails the release
instead of reaching users. The source moves from raw.githack.com to
raw.githubusercontent.com, dropping a third-party proxy from the chain.

The updater's checks never ran in the suite, so inverting them stayed
green. Importing the script no longer fetches, a failed cleanup keeps
the original write error, and each new check now has a test that fails
when it is inverted.

A failed download warns and leaves the shipped data in place. The weekly cron still fails closed with --strict.
