Summary

Visitors can use migrated posts and HelloWorld pages with React on Rails 17.2.0. Maintainers can verify the production image locally in a disposable container; no hosted example or deployment automation is included.

Intent

Why: The dependency upgrade must keep migrated pages working without requiring a hosted service.

Root cause: Legacy helper arguments, missing queued bundles and MiniRacer globals broke rendering; a dangling font reference broke production assets. Sprockets also passed options removed by JSON 3.

Scope: Pin gem/npm packages to 17.2.0, repair SSR and hydration, and add disposable localhost verification.

Leaves out: Cloud hosting, automatic deployments, permanent staging, RSC and unrelated dependency upgrades.

Safe because: Verification binds to localhost and stores SQLite inside the disposable container; the workflow requires no external provider setup.

Review effort: 3 of 5, tempo: read the walkthrough and the diff.

Verification

  • .agents/bin/validate: 7 tests and 37 assertions pass, with production assets and focused Unicode/entrypoint regressions.
  • Local reviews: Claude and Codex reviewed this head; no open defect or risk. GitHub review passes.
  • Temporary verification: three SSR routes/assets, default command, desktop/narrow interaction and cleanup pass.

Not verified: Performance is unmeasured because baseline routes fail. Forced-interruption cleanup and a complete automated command-alias matrix remain untested; normal and failed-check cleanup were observed.

Temporary verification contract

The final tree has no deployment workflows or Control Plane templates. The Docker command creates a localhost-only container with an ephemeral SQLite file, checks the routes and asset URLs, and removes its unique container/image tag. Local build cache remains reusable. No external setup step is required.

Rendering and runtime evidence

Named props, queued component scripts and MiniRacer shims repair the migrated rendering failures. JSON below 3 retains Sprockets compatibility. The actual server-context regression reproduced URIError for a lone surrogate before normalization and passes afterward. Tailwind 4 CSS explicitly loads daisyUI and produces card/button styles. The esbuild application script remains loaded; the removed font and application-pack references pointed to absent assets.

Review and simplification history

The retained review ledger covers 16 executions, including both required reviewers on this head. The independent checkpoint led to a 13-line direct-command entrypoint instead of a generic wrapper parser. Docker environment flags provide overrides. Wrapped commands execute unchanged and prepare explicitly; tests cover direct, wrapped dotted-name and non-server behavior. Optional nits concern duplicate build work, legacy JS configuration, partial shim scope, image UID, diagnostics and broader automated alias coverage.

Image and browser proof

The running image reports the exact reviewed revision and gem/npm 17.2.0. Default rails s startup, post navigation, avatar mounting and desktop/narrow greeting input pass without console warning/error logs. Captures compare input states on the same revision. Existing narrow posts-grid overflow remains; no pixel or speed claim is made. Reverting restores the prior package versions and rendering behavior.

Merge readiness

All three reported GitHub checks pass, including the native required claude-review gate. Every review thread is resolved and GitHub reports CLEAN mergeability. The final diff has 28 files, 420 changed lines and 28 inherited commits. The commit count exceeds Shaka’s 9-commit limit, so the reviewed head remains at an explicit GitHub merge handoff.

PR prepared with Shaka.

Summary

  • add the cpflow v5.3 review-app, automatic staging, and protected production-promotion flow
  • add a production Docker image and persistent SQLite/Active Storage Control Plane templates
  • make React on Rails SSR deterministic and compatible with the production container
  • document one-time Control Plane secret/bootstrap and GitHub environment configuration

Safety

  • reusable workflows are pinned to b1e5ff4a04adfccfd8b59996e8abdbb5defb3fd6
  • production promotion requires the protected production environment and a full staging commit SHA
  • rollback runs only after a production deploy was attempted
  • SQLite data mounts at /app/data, leaving migrations under /app/db visible

Validation

  • .agents/bin/validate
  • bin/test-cpflow-github-flow cpflow _5.3.0_
  • production Docker build
  • live production-container HTTP/SSR smoke test (GET / returned 200)
  • independent codex review --base origin/main: no actionable findings

Infrastructure credentials and persistent staging/production app bootstrap remain maintainer configuration; this PR does not deploy infrastructure.

Summary by CodeRabbit

  • New Features

    • Added a production-ready Docker image and container startup that prepares the database for server commands.
    • Made the production SQLite database location configurable.
    • Improved server-rendered page support for navigation and posts.
  • Bug Fixes

    • Improved server-side handling of text encoding and missing browser APIs.
    • Made avatar rendering consistent across page renders.
  • Documentation

    • Added guidance for verifying the container and running the app locally.

Walkthrough

The change adds React on Rails rendering entry points and updates component rendering. It adds a production Docker image, database preparation for server commands, and a local verification script that checks rendered routes and assets.

Changes

Containerized application build and verification

Layer / File(s) Summary
React on Rails rendering
app/javascript/src/*/ror_components/*, app/javascript/src/components/Navbar.jsx, app/javascript/src/pages/PostsShow.jsx, app/views/layouts/application.html.erb, app/views/posts/*, config/webpack/serverWebpackConfig.js, Gemfile, package.json, test/integration/rendering_test.rb
Adds client and server component entry points and updates Rails views to pass props explicitly. Navbar accepts an avatar seed. The server bundle adds conditional TextEncoder and MessageChannel implementations. Integration tests cover rendered pages and text encoding. React on Rails dependencies move to version 17.2.0.
Production image and asset build
.ruby-version, Dockerfile, .agents/bin/build, .agents/bin/README.md, config/tailwind.config.js, .dockerignore
Adds a Ruby and Node production image, dependency installation, and asset precompilation. The build script compiles Tailwind and runs the Shakapacker precompile hook. Tailwind content paths and plugins are configured, and Docker build exclusions are added.
Container startup and database preparation
config/database.yml, bin/docker-entrypoint, Dockerfile, test/lib/docker_entrypoint_test.rb
Makes the production SQLite path configurable with DATABASE_PATH. The Docker entrypoint runs db:prepare for listed Rails server commands. Tests cover direct, env-wrapped, and non-server commands.
Local container verification
bin/verify-container, README.md
Adds a script that builds and starts a temporary container, checks rendered routes and referenced assets, and removes the container and image. The README documents the verification process and runtime database preparation.

Finding details

  • F1 defect: Posts layout omitted queued generated component scripts, preventing hydration — fixed in 80503ee — The missing-script assertion failed on the reviewed head. Flushing javascript_pack_tag after all components renders both Navbar and page scripts; all 3 integration tests now pass with 29 assertions. Browser shows the client-mounted avatar SVG and no console errors. · Reported by: openai/codex · last recorded at de57965

  • F2 defect: Cron release runner cannot mount the ext4 SQLite volumes — fixed in 2f96b84 — Removed release_script configuration and dead script. The pinned GitHub action emits no release-phase flag for review and staging entries. The matching no-flag digest deploy succeeds; entrypoint db:prepare runs before Rails starts. No new storage architecture was introduced. · Reported by: openai/codex · last recorded at 570364e

  • F3 defect: Bootstrap help promised secrets that CI setup now skips — fixed in 0b887a3 — Help now links to the manual key, runtime-policy and initial-image bootstrap; no automatic secret creation is promised. · Reported by: openai/codex · last recorded at 8b5bc03

  • F4 risk: Server TextEncoder shim throws on lone UTF-16 surrogates — fixed in 0f8ff18 — The actual compiled MiniRacer bundle raises URIError on an unpaired surrogate before the fix. String.toWellFormed normalizes it to the replacement character; a regression also retains valid accented and supplementary Unicode. · Reported by: anthropic/claude · last recorded at b77c2f9

  • F5 nit: Demo avatar uses a constant seed — documented nit — The demo has no user identity. Seed0 intentionally avoids server/client divergence; the final walkthrough documents this choice. No unrelated identity feature is added. · Reported by: anthropic/claude · last recorded at b77c2f9

  • F6 nit: Temporary container startup failures have limited diagnostics — documented nit — Optional diagnostic enhancement is deferred. The harness removes its container and unique tag even after the observed failing check; improved log retention is not required for temporary verification. · Reported by: anthropic/claude · last recorded at b77c2f9

  • F7 nit: Local Docker build cache remains after verification — Dismissed — README explicitly promises no cloud app, persistent volume, registry upload or permanent endpoint, and removal of the temporary container/image tag. It does not promise to purge the local Docker build cache. Existing local cache remains reusable; no hosted resource is retained. · Reported by: anthropic/claude · last recorded at b77c2f9

  • F8 defect: Environment-prefixed server commands prepare a different database — fixed in 2e927f9 — A probe through the real entrypoint reproduced preparation with the parent database/environment while the server used the overrides. The entrypoint now applies recognized env assignments before both commands; the same test passes. · Reported by: openai/codex · last recorded at 0f8ff18

  • F9 risk: Standalone Tailwind might omit daisyUI styles — Dismissed — The checked-in lock uses tailwindcss-rails4.6.0 and tailwindcss-ruby4.3.1, not the assumed Tailwind3. app/assets/tailwind/application.css explicitly loads daisyui with @plugin. Actual generated CSS contains .btn, .card and --color-base-100. Full production build, Docker asset checks and styled browser captures pass. · Reported by: anthropic/claude · last recorded at 0f8ff18

  • F10 risk: Removed font stylesheet and application pack might provide required side effects — Dismissed — Neither inter-font nor an application pack exists in the trusted tracked source. The separate esbuild application entry remains loaded by javascript_include_tag. Generated Navbar/page packs now load after rendering, and actual production navigation, greeting interaction and mounted avatar checks pass. Removing dangling references loses no demonstrated asset. · Reported by: anthropic/claude · last recorded at 0f8ff18

  • F11 nit: Explicit precompile hook duplicates configured hook work — documented nit — The hook is configured and may repeat work. This remains an optional build optimization, with no performance claim or unrelated loop change. · Reported by: anthropic/claude · last recorded at 0f8ff18

  • F12 nit: Local verification image runs as root — documented nit — Existing human review retains generated UID behavior. This image is used only in a disposable localhost container; no hosted app or deployment credential remains. No new UID/ownership redesign is added. · Reported by: anthropic/claude · last recorded at 0f8ff18

  • F13 risk: Shell environment rewriting rejects native env names with dots — fixed in 8467bc5 — Independent reassessment called the inherited env/Bundler/Thruster auto-preparation contract unnecessary for the temporary workflow. Removed that parser entirely. Direct Rails server commands prepare using Docker-provided environment; wrapped commands execute unchanged and prepare explicitly. Tests cover direct, wrapped dotted-name, and non-server behavior. · Reported by: anthropic/claude · last recorded at 2e927f9

  • F14 nit: Default Docker CMD lacks automated regression coverage — documented nit — The temporary harness covers bin/rails server. The owner also manually exercised the exact-head image default rails s command: boot, all three routes, assets, desktop/narrow interaction and running revision/package checks passed. Automated alias-matrix expansion remains optional. · Reported by: anthropic/claude · last recorded at 8467bc5

  • F15 nit: Legacy Tailwind JavaScript config may be unused by v4 — documented nit — Current Tailwind4 CSS-first configuration and generated daisyUI styles pass production builds and browser checks. Removing the legacy JS config is an optional simplification outside this repair loop; it is not relied on by the verified build. · Reported by: anthropic/claude · last recorded at 8467bc5

Checks passed: diff whitespace, shell syntax, and Ruby pin-helper syntax. No candidate code or runtime tests were executed.

Prior fixes:
- **F1 resolved in source:** the layout emits queued component scripts after rendering. New integration assertions cover their presence, though browser hydration remains untested.
- **F2 resolved in source:** database preparation runs in the stateful Rails container with its volumes mounted; the cron runner is removed. Actual volume attachment and startup remain unverified.

Missing context: live Control Plane permissions, bootstrap state, Docker build results, and before/after runtime reproduction.

Findings

F3 — defect: bootstrap help promises secret resources that setup now skips.
.github/cpflow-help.md:80

For a fresh staging app, the documented command at line 77 inherits skip_secrets_setup: true. The pinned cpflow implementation consequently skips dictionary creation, policy creation, and identity binding, contradicting lines 80–86. Following this bootstrap guidance leaves the workload’s SECRET_KEY_BASE reference without the promised secret and access grant, preventing startup until those resources are provisioned separately.

Update this section to reference the manual bootstrap procedure in .controlplane/readme.md. This conclusion follows directly from configuration and upstream control flow; deployment failure was not reproduced. No test covers this documentation/configuration contract.

Repository criteria: supplied — `04d0b9755e247481f9e507e3c597f1a675568626:AGENTS.md`, plus policy and Shaka configuration read at that ref.

Inspected the full specified diff and pinned callers, layouts, component registration, asset configuration, database configuration, and test setup.

Checks run: `git diff --check` passed. No candidate code, application tests, or container builds were executed, as instructed. Before/after runtime reproduction remains unverified.

Prior findings:

- **F1:** Resolved in source. The posts layout emits queued packs; assertions in `test/integration/rendering_test.rb:12` would detect reverting that fix.
- **F2:** Resolved by removing the affected cloud deployment path. Database preparation now runs in the container entrypoint.
- **F3:** Resolved by removing the affected bootstrap documentation and workflows.

Observation — `test/integration/rendering_test.rb:4` and `bin/verify-container:49` check server HTML and asset presence/reachability, but do not exercise browser hydration or interaction. Container cleanup on interruption and entrypoint command variants also lack automated regression coverage. These remain evidence gaps, not demonstrated defects.

Coverage

  • Repository criteria: supplied. Source: trusted AGENTS.md at 04d0b9755e247481f9e507e3c597f1a675568626.
  • What I inspected: only the supplied diff. That covers every changed file: .agents/*, Dockerfile, .dockerignore, Gemfile/Gemfile.lock, package.json/yarn.lock, the layouts and views, the Navbar and posts JSX and their ror_components wrappers, bin/docker-entrypoint, bin/verify-container, config/database.yml, config/tailwind.config.js, config/webpack/serverWebpackConfig.js, test/integration/rendering_test.rb and README.md.
  • Tests run: none. I could not use Git or read files outside the review sandbox; the checkout path was refused by the tool restriction. I executed no code from the change.
  • Missing context:
    • config/shakapacker.yml: whether precompile_hook is set.
    • bin/shakapacker-precompile-hook.
    • config/initializers/react_on_rails.rb: auto-bundling settings.
    • .github/workflows/*, which I need to confirm the README's "no deployment workflows" claim.
    • .agents/bin/validate.
    • Whether the inter-font stylesheet and the application pack still exist or are used anywhere.
    • The Gemfile entry for tailwindcss-rails.
    • The hello_world layout.
    • Whether the test environment compiles packs before bin/rails test.

Prior rounds:

  • F1 (generated component scripts missing from layout): resolved. app/views/layouts/application.html.erb:28 now emits javascript_pack_tag at the end of <body>. test/integration/rendering_test.rb:12-13,22-23 asserts the generated/Navbar, generated/PostsIndex and generated/PostsShow script tags, so reverting the fix would fail those tests.
  • F2 (cron runner can't mount ext4 SQLite volumes): resolved by removal. The diff no longer contains any cron, cpflow or volume config. Verification now uses an ephemeral SQLite file at DATABASE_PATH=/tmp/.... I can't confirm the full tree has no leftover config.
  • F3 (bootstrap help promises secrets CI setup skips): resolved by removal. No bootstrap script or CI setup remains in the diff. Same limit: I can't check the full tree.

Observations (not counted as findings):

  • Diff base: the diff is taken from 82ac61d, which predates Config: require two local Shaka reviewers per round #33. So the .agents/agent-workflow.yml hunk (local_review_count, local_review_agents) comes from the merge of main in a73baa3, not from this change.
  • Maintainer gating: the change includes dependency and runtime changes: react_on_rails/react-on-rails going from rc.0 to 17.2.0, json downgraded to < 3, a new .ruby-version, and a new Dockerfile. Under the trusted AGENTS.md these need a maintainer, so the default merge policy (Ask) applies.
  • Possible double hook run: .agents/bin/build:7 and Dockerfile:85 call bin/shakapacker-precompile-hook directly, then call bin/shakapacker or rails assets:precompile. If shakapacker.yml also sets precompile_hook, pack generation runs twice. That is wasteful but harmless. I couldn't check the config.
  • Head pack tag removed: app/views/layouts/application.html.erb dropped javascript_pack_tag "application". If that pack did anything besides registering components (for example react_ujs), that behavior is gone. I couldn't check the pack.

Findings

  1. risk (config/webpack/serverWebpackConfig.js:62): the injected TextEncoder.encode polyfill uses unescape(encodeURIComponent(String(input))).

    • Failure: encodeURIComponent throws URIError on a lone UTF-16 surrogate, where a real TextEncoder substitutes U+FFFD.
    • Concrete input: a post title or content holding an unpaired surrogate (for example truncated emoji data, "\uD83D"). Server rendering of PostsShow/PostsIndex in MiniRacer would throw instead of rendering.
    • Inference: this applies only if React 19's server renderer passes rendered text through TextEncoder.encode on this path. I haven't checked that.
    • Untested: no test covers non-ASCII or malformed-Unicode props.
  2. nit (app/javascript/src/components/Navbar.jsx:27, app/views/layouts/application.html.erb:17-20): avatarSeed defaults to 0, and the layout never passes it.

    • Behavior change: every visitor now sees the same Jazzicon, where before each render got a random one.
    • Likely intent: fixing the SSR/hydration mismatch. That intent isn't documented, and no test checks that the server and client produce the same markup.
  3. nit (bin/verify-container:29-31,46): the container runs with --rm --detach, so if Rails crashes during startup its logs are deleted straight away.

    • Effect: the script then polls for up to 120 seconds and prints only "did not become healthy". The SSR and asset failure messages don't print docker logs either.
    • Suggestion: capture docker logs before docker rm --force on failure. This would make the README's verification claim much easier to diagnose.
  4. nit (README.md:31-33): the README says no persistent state is created and the image tag is removed. That's true of the tag, but docker build leaves its layer cache behind.

    • Unverifiable here: the README also says "This repository has no deployment workflows". I couldn't read .github/workflows/.

Findings

defect [F8]: Environment-prefixed server commands prepare the wrong database — bin/docker-entrypoint:45.

For an invocation such as:

env DATABASE_PATH=/tmp/custom.sqlite3 bin/rails server

is_rails_server_command recognizes the server command after stripping the env assignments. However, ./bin/rails db:prepare runs without those assignments; only the subsequent exec "$@" applies them.

Consequently, preparation targets db/production.sqlite3, while the server opens /tmp/custom.sqlite3. With a fresh database requiring migrations, the intended database remains unprepared. Similarly, an env RAILS_ENV=... prefix prepares the wrong environment.

This follows directly from command ordering; it was not reproduced dynamically. The default Docker command and verification script pass variables through the container environment and avoid this boundary. No test covers the supported command-level env wrapper.

  • Inspected source: only the supplied diff, 82ac61d…0f8ff18. The checkout at /Users/justin/codex/fleet-17.2.0/rormig-cpflow-pr3 is outside the restricted working directory, so every file read and glob was refused. I could not open any file outside the diff.
  • Tests run: none. Restricted mode allows no Git and no running candidate code.
  • Missing context:
    • config/shakapacker.yml (precompile_hook, auto_load_bundle)
    • The full Gemfile/Gemfile.lock, to see whether tailwindcss-rails is present and which version
    • package.json scripts (build:css)
    • .agents/bin/validate
    • app/javascript/packs/application.js
    • Where the inter-font asset came from
    • The hello_world layout
    • bin/shakapacker-precompile-hook
    • .github/workflows/*
    • The commits that resolved F2 and F3

Repository criteria: supplied (04d0b9755e247481f9e507e3c597f1a675568626:AGENTS.md).

Prior rounds

  • F1 – resolved. app/views/layouts/application.html.erb:28 now has a bare javascript_pack_tag after yield, so the queued generated scripts are emitted. test/integration/rendering_test.rb:12-13,21-22 checks for script[src*="generated/…"], so those tests fail if this is reverted.
  • F2, F3 – resolved by removal, as far as I can tell. No cron release runner, volume config or bootstrap help is left in the final diff. I could not inspect the commits that removed them.
  • F4 – resolved. config/webpack/serverWebpackConfig.js:62 calls String(input).toWellFormed() before encodeURIComponent. toWellFormed is ES2024, which the V8 in libv8-node 24 supports. The new test (rendering_test.rb:35-40) checks that a lone surrogate encodes to [239,191,189] and that multibyte text round-trips. Without the fix, encodeURIComponent throws URIError, so the test fails if reverted.
  • F5, F6 (documented), F7 (dismissed): not raised again. Nothing in the change makes them worse.

Findings

  1. risk – config/tailwind.config.js:16 and .agents/bin/build:6: the build switched from bin/yarn build:css to bin/rails tailwindcss:build, which runs the tailwindcss-rails standalone CLI. The new config also calls require("daisyui"). The standalone Tailwind v3 CLI bundles only the first-party @tailwindcss/* plugins, so it can fail to load the npm-installed daisyui, or build without daisyUI classes. That would hit both .agents/bin/build and the Dockerfile's assets:precompile enhancement. I can't confirm this: the diff doesn't show whether tailwindcss-rails is in the bundle or which version, and no test checks that daisyUI classes appear in app/assets/builds/tailwind.css.

  2. risk – app/views/layouts/application.html.erb:9-12: the layout no longer loads the inter-font stylesheet or the application pack. Pages using this layout lose whatever those two provided, such as non-component imports or the font. I can't see either file, so I can't say whether anything depended on them. The tests check only SSR markup and the generated component scripts. They don't check that the application pack's side effects or the font are still present.

  3. nit – Dockerfile:85-88 and .agents/bin/build:7: bin/shakapacker-precompile-hook is run explicitly, then again implicitly if shakapacker.yml sets precompile_hook, because assets:precompile and bin/shakapacker both invoke it. This is redundant work, not wrong output, and I can't check it without shakapacker.yml. If the hook is configured, the explicit calls can be deleted.

  4. nit – Dockerfile:93-97: the image has no USER and runs Rails as root. The impact is small because bin/verify-container publishes only to 127.0.0.1 and removes the container, but a non-root user is the usual default for Rails images.

Observations (not counted)

  • .dockerignore: it excludes app/assets/builds/*, log/*, tmp/* and storage/* without the usual !…/.keep exceptions. The image build works only because a build step recreates app/assets/builds. The earlier rounds suggest the verification passed, so this is fragile but not shown to break.
  • .agents/bin/README.md:11: the validate row still says "JavaScript and Tailwind CSS builds" and doesn't mention pack generation, unlike the new build row. Whether that is drift depends on .agents/bin/validate, which I couldn't read.
  • Untested areas:
    • The MessageChannel shim (serverWebpackConfig.js:69-82)
    • The Docker image and bin/verify-container, which have no CI coverage
    • Client hydration on /hello_world
  • Delivery policy: the change includes dependency bumps (react_on_rails 17.2.0.rc.0 → 17.2.0 for both the gem and npm package, plus the json < 3 pin) and a policy-config edit (.agents/agent-workflow.yml review settings). Under the trusted criteria these are maintainer-gated and the default merge policy is Ask. The workflow edit adds review requirements rather than weakening any, and as a candidate edit it grants no authority.

Tests run: none, per the instruction not to execute candidate code. No edits made.

Prior fixes, assessed from source:

- **F1:** Resolved: the posts layout emits queued generated component scripts after rendering the components.
- **F2/F3:** The affected cloud release/bootstrap paths are absent from HEAD. Removal of external cloud resources and credentials cannot be verified from Git.
- **F4:** Resolved in source: encoding normalizes lone surrogates; the regression test checks replacement bytes and valid Unicode.
- **F8:** Resolved for the reported environment-prefixed command: assignments now apply before preparation and server execution. The new probe asserts both commands receive identical database and Rails environment values.

The posts script assertions, Unicode assertions, and entrypoint probe should fail when their corresponding fixes are reverted; this is source-based assessment, not an observed before/after run.

Missing evidence: final-head production-image verification, actual SQLite preparation under environment overrides, and automated browser hydration coverage. The entrypoint test uses a shell stub; rendering tests check SSR and script presence rather than browser interaction. Repository criteria: supplied (04d0b97:AGENTS.md)

Coverage

  • What I looked at: only the diff in the prompt, 82ac61d...2e927f9. The checkout at /Users/justin/codex/fleet-17.2.0/rormig-cpflow-pr3 is outside the restricted working directory, so my attempts to read it were refused. I could not see app/assets/tailwind/application.css, config/environments/production.rb, config/shakapacker.yml, .agents/bin/validate or any other file the diff doesn't touch.
  • Tests run: none. Restricted mode allows no Git and no code execution. Any claims about test behaviour below come from reading the code.
  • Missing context: the production-image route and asset check has not been re-run since the entrypoint fix. The PR description says the last run was on the preceding head.

Prior-round confirmation

  • F8 (fixed in 2e927f9): resolved. When the command is a Rails server call with an env prefix, bin/docker-entrypoint:43-53 now exports the NAME=value arguments before running db:prepare. It then runs the remaining command with those variables still exported, which is equivalent to the original env call. test/lib/docker_entrypoint_test.rb would fail if this were reverted: db:prepare would log parent.sqlite3|parent instead of custom.sqlite3|production.
  • F1–F4: the fixes are still present in the diff: javascript_pack_tag at the end of the layout body, the build-help changes, and toWellFormed() in the shim with a matching regression test. I can't check F2 directly because the diff doesn't include the cron or volume files; it appears to have been removed along with the cloud templates.
  • F5, F6, F11, F12 (documented) and F7, F9, F10 (dismissed): this change doesn't make any of them worse. The F10 dismissal still matches the diff: the layout drops the inter-font stylesheet and the application pack.

Findings

  • risk — bin/docker-entrypoint:49: *=*) export "$1" runs the shell's export builtin on every argument that contains =. env accepts any name, but export only accepts valid shell identifiers. Example: env SOME.FLAG=1 bin/rails server. Detection still matches at lines 6-11, then dash's export fails with "bad variable name". export is a special builtin, so with set -e the non-interactive shell exits before db:prepare and before exec, and the container never starts. Before this commit the same command started normally. The generated CMD ["rails","s"] and bin/verify-container don't hit this, so it is a narrow edge case. Nothing tests it, and nothing tests the --, bundle exec or thrust variants, or that non-server commands skip db:prepare.

Observations (not counted)

  • config/tailwind.config.js is a v3-style JS config that require()s npm plugins. Tailwind v4 (tailwindcss-ruby 4.3.1) ignores a JS config unless the CSS has an @config directive. The PR says application.css declares @plugin daisyui, so this file may be dead. I couldn't confirm that without the CSS, so I'm leaving it unclassed.
  • The diff adds local_review_count and local_review_agents to .agents/agent-workflow.yml. The PR describes this as already merged into the trusted policy (04d0b97). Per the criteria it is review data and grants no authority. Changing it is still a maintainer-gated config change.
  • Evidence gap: the end-to-end image check (bin/verify-container) hasn't been repeated on 2e927f9. The unit probe covers the entrypoint's argument and environment handling, but not a real container's db:prepare against DATABASE_PATH.
  • Under the trusted criteria, the dependency bumps (react_on_rails 17.2.0, json < 3), the new Dockerfile and the build-script changes are maintainer-gated. The default merge policy is Ask.

Repository criteria: supplied — `04d0b9755e247481f9e507e3c597f1a675568626:AGENTS.md`, with policy and Shaka configuration read at that ref.

Inspected the complete specified diff, pinned rendering callers and layouts, component registrations, asset/build configuration, Docker setup, verification script, and regression tests.

Checks run: `git diff --check` passed. No candidate code, application tests, builds, containers, or browser checks were executed, as instructed.

Prior fixes, assessed statically:

- **F1:** Layout emits queued component scripts; rendering tests assert generated scripts.
- **F2/F3:** The affected cloud deployment/bootstrap artifacts are absent from the pinned tree.
- **F4:** Encoding normalizes lone surrogates; a regression test asserts replacement bytes and Unicode preservation.
- **F8/F13:** Wrapped commands execute unchanged and own preparation, matching the revised README contract. The dotted-name probe exercises the former failure boundary.

The F1, F4, and F13 assertions target behavior that reverting their fixes would break, but before/after execution was not observed here.

Missing evidence: exact-head production-image verification and independent confirmation of the reported seven passing tests and browser checks. Automated tests do not establish successful browser hydration/interactivity, container cleanup under interruption, or preparation-failure handling. Entrypoint probes cover `bin/rails server`, but not every recognized command spelling.

Previously documented or dismissed findings were not raised again; inspection found no worsening.

Coverage

  • Repository criteria: supplied, from 04d0b9755e247481f9e507e3c597f1a675568626:AGENTS.md.

  • Inspected source: only the supplied diff (82ac61d...8467bc5), the PR description and the prior-round ledger. I looked hardest at bin/docker-entrypoint, test/lib/docker_entrypoint_test.rb, Dockerfile, bin/verify-container, the layout and views, the server webpack banner, config/tailwind.config.js, the .agents/ changes and README.

  • Tests run: none. The session can only read files inside a temporary directory, so I couldn't open the checkout at /Users/justin/codex/fleet-17.2.0/rormig-cpflow-pr3, and running Git or candidate code wasn't allowed.

  • Missing context:

    • Files not in the diff: .agents/bin/validate, package.json scripts, app/assets/tailwind/application.css, bin/shakapacker-precompile-hook, config/initializers/react_on_rails.rb.
    • The generated packs.
    • Real output from Docker or the test suite.

Claims in the PR description about those files are taken as unverified.

Prior-round check:

  • F13 (dotted env names): resolved. The entrypoint no longer rewrites env … commands; it just runs exec "$@". The test with SOME.FLAG=1 checks that the native value comes through.
  • F8 (env-prefixed commands prepare a different database): resolved by narrowing the contract. Wrapped commands now prepare nothing, rather than preparing the wrong database. The entrypoint comment, the README and the test all say this, so the docs and code agree.
  • F1–F4: the fixes are still in place in the diff (javascript_pack_tag in the layout, the toWellFormed TextEncoder shim with its test). The CI setup and cron runner files behind F2/F3 are no longer in the diff.
  • F5, F6, F11, F12: documented nits, unchanged. Not raised again.

Observations (not counted as findings):

  • .agents/agent-workflow.yml adds local_review_count: 2 and two local review agents. The PR description says this policy is already merged in trusted 04d0b97 and only shows up because of the ledger base. Under AGENTS.md, a candidate's copy of a policy file grants no authority. I evaluated against the trusted copy and treated this hunk as data.
  • .agents/bin/README.md:14 changes the description of build, but the validate row still says "JavaScript and Tailwind CSS builds". I couldn't check whether .agents/bin/validate still uses bin/yarn build:css or now uses tailwindcss:build and pack generation like build does.
  • The entrypoint only matches on $1:$2. So /app/bin/rails server, bundle exec rails s and thrust bin/rails server all skip preparation. That is the documented contract (README "Temporary Verification", entrypoint comment), not drift.

Findings

  1. nit (test coverage) — Dockerfile:97 / test/lib/docker_entrypoint_test.rb:7

    • Issue: nothing exercises the image's default command CMD ["rails", "s"], which uses the rails:s branch of bin/docker-entrypoint:6.
    • Why: the unit probe only puts a stub at bin/rails and only calls bin/rails server / bin/rails runner. bin/verify-container:32 also starts the container with bin/rails server.
    • Scenario: a typo or regression in the rails:s / rails:server pattern would pass every test and the container check, while a plain docker run <image> would start Puma against an unprepared SQLite database. Covering it would need a rails stub on PATH in the probe, or verify-container using the default CMD.
  2. nit (simplicity) — config/tailwind.config.js:1

    • Issue: this new JS config looks unused.
    • Why: per the PR description, the project uses tailwindcss-rails 4.6.0 with standalone tailwindcss-ruby 4.3.1, and app/assets/tailwind/application.css declares @plugin daisyui (Tailwind v4 CSS-first config). v4 only reads a JS config through an explicit @config directive. The standalone binary also can't require the @tailwindcss/* npm plugins listed here.
    • Scenario: a maintainer edits content or plugins here and nothing changes in the generated CSS.
    • Caveat: I couldn't read application.css to confirm there's no @config. If there isn't one, the file can be deleted with no change in behaviour.

Regression tests pass: 3 tests, 29 assertions. The review loop resolved hydration, cron-runner and stale bootstrap-help defects. claude-review and deploy / authorize-comment-command pass on this head. deploy / deploy is building the image; CodeRabbit’s check passes with a rate-limit notice.

Recorded hosted verification covers the earlier rendering revision; that preview was removed. All routes return SSR HTTP 200; navigation, greeting input and hydration pass without console errors. Storage survives the image rollout. The new staging and PR3 apps both serve SSR HTTP200 using the seeded image; the bounded credential can refresh existing templates without policy administration. Final-head CI rollout is still pending.

The single replica can briefly interrupt traffic during rollout. Reverting code does not delete retained volumes or external deployment resources. CI rollout and current-head checks remain before-merge gates.

Earlier evidence

The real CI deployment built and deployed head d6e8ea2c373b36dcfc8e779a0dac298e13b3e2a6.

The running container reports that exact revision, gem 17.2.0.rc.0, npm 17.2.0-rc.0 and React 19.3.0. Deployment version4 is ready with one ready replica. Markers in both SQLite and upload volumes survived the CI image replacement.

/, /posts/0 and /hello_world return HTTP200 with server-rendered headings and component scripts. Desktop/narrow greeting input, post navigation and the client-mounted Navbar avatar pass; browser warning/error logs are empty. The narrow test used a375px CSS viewport. The existing post-grid overflow is unchanged; no performance claim is made.

The workflow health step completed before the new replica became ready. Verification waited for deployment version4, the actual container revision and HTTP200 before recording success. The app is currently available at https://rails-cpgrve33f3pjy.cpln.app and will be removed after this PR’s rollout proof is complete.

Captures show this CI-deployed head. The GIF alternates two actual captured input states; it is not a continuous screen recording. Original before/after captures remain available. The annotated view adds only verification callouts. Earlier baseline/error screenshots and rendering comparisons remain in the prior hosted evidence.

The Ruby version pin matches the Docker runtime and lets the deployment runner select Ruby. No production token or repository protection was changed.

Regression tests pass: 3 tests, 29 assertions. Eight retained independent reviews resolved hydration, cron-runner and bootstrap-help defects; the final review has no findings. claude-review, deploy / authorize-comment-command, and deploy / deploy pass on this head. CodeRabbit passes because this draft is skipped; that check supplies no fresh review.

CI rollout built and deployed this revision. Runtime and browser evidence confirms the running revision, one ready replica, and markers preserved on both volumes. All three routes supply server HTML with HTTP 200. Desktop and narrow greeting inputs, post navigation and the client-mounted avatar work without console warnings or errors. The owner waited beyond CI's early health result until the new deployment was ready.

The single replica can briefly interrupt traffic during rollout. Reverting code retains volumes and external resources. Automatic main staging and disposable preview cleanup follow merge. This prerequisite retains the release candidate; stable 17.2.0 follows separately. Performance is not measured because the baseline routes fail; no speed claim is made. The existing narrow posts-grid overflow remains.

The real CI build and rollout now pass on d6e8ea2; running-revision, persistence and browser proof are published. The single-replica downtime tradeoff is documented. The runtime UID follows the existing human decision until volume ownership support changes coherently. Staging and review signing keys are distinct. The optional SSH build secret is not configured, so this build receives no SSH credential. Ruby3.4.6 matches the deployment pin and Docker runtime. Duplicate precompile-hook work and future version-pin synchronization remain advisory improvements; no performance claim is made. Cleanup includes the task-owned review volumes and exact two registry images; its close-event execution will be verified after merge. The new ready-for-review Claude pass also finds no blockers. The Yarn fallback supports the generated cross-version build; both attempted installs must fail before the build fails. Pinning the package manager remains an advisory follow-up, and the actual current-head image build passed.

Earlier checkpoint

Checkpoint for d6e8ea2

Recommendation: Merge

The deployed routes render and hydrate, and the bounded CI rollout preserves both persistent volumes. The remaining post-merge staging and cleanup checks fit the approved demo scope.

Reviewer verdict: Proceed, no unresolved concerns.

Supporting analysis and execution details

Reviewer summary: Visitors receive working server-rendered routes and browser interaction, while maintainers gain a demonstrated CI deployment prerequisite. The setup adds manual bootstrap and stateful hosting costs; performance and usage frequency remain unknown.

Reported exact-head rollout, browser interaction, hydration and persistence checks directly support the visitor experience and staging prerequisite. Performance improvement and usage frequency remain unknown.

The inherited 40-file, 23-commit scope is substantial, but repairs address demonstrated rendering, storage and credential failures. Eight review rounds do not establish a remaining approach problem; production promotion and the dependency upgrade remain excluded.

Pinned reusable workflows limit local duplication. Manual credential bootstrap, two persistent volumes and single-replica downtime impose continuing maintenance costs, but fit the approved staging demo.

Verification reaches deployed behavior and retained data. Automatic main staging and preview teardown remain unexercised; reverting Git would not remove provisioned resources, credentials or persistent state.

Alternative considered: Rendering repairs alone would omit the explicitly approved CI rollout prerequisite. Retain the bounded staging approach without adding production deployment or database redesign.

Review: no blockers found.

  • Workflows: the reusable workflows are pinned to a full SHA. Deploy is limited to same-repo PRs, and comment-triggered deploys require an OWNER/MEMBER/COLLABORATOR author plus an exact-body match. pull_request_target is used only for the delete and help workflows, and those don't check out PR code.
  • Dockerfile: the SECRET_KEY_BASE placeholder is set inline per RUN, so it doesn't persist in the image environment.
  • Entrypoint: db:prepare runs only for Rails server commands.
  • Nit: the Dockerfile's yarn install fallback chain (--immutable || --frozen-lockfile) could mask a real lockfile failure. Pinning packageManager in package.json would remove the need for it.
  • Note: I reviewed the diff statically and didn't run the build or the tests.

Findings

  • defect — Generated component bundles never reach the browser. app/views/layouts/application.html.erb:11

On / and /posts/:id, React on Rails’ enabled auto_load_bundle queues generated component packs through append_javascript_pack_tag. Removing the layout’s only javascript_pack_tag leaves that queue unflushed. The remaining javascript_include_tag "application" loads the separate esbuild entry using legacy react_ujs; it does not load the generated React on Rails registrations and hydration runtime.

Consequently, these pages can render server HTML successfully while their React on Rails components never hydrate. Emit the queued pack tags after all components have registered.

The new rendering tests check server HTML and component data scripts, so they cannot detect missing executable bundle tags or failed hydration. /hello_world uses a separate layout that retains its pack helpers.

Findings

  • defect [F2] — Release runner cannot mount the configured ext4 volumes. .controlplane/controlplane.yml:25 enables a release phase using one_off_workload: rails. On a staging or review deployment, pinned cpflow clones Rails into rails-runner, preserves its volume mounts, and changes its type to cron. Both mounted volume sets use ext4, which Control Plane permits only on a single stateful or VM workload. Consequently, the release runner configuration is invalid and deployment stops before updating the Rails image. This follows from the pinned runner implementation and the documented volume restrictions; it was not reproduced live. Avoid the cron release phase for this storage arrangement; the existing Rails entrypoint already runs db:prepare.

Review of the Docker, entrypoint and SSR changes. I read the Dockerfile, entrypoint, database config and server webpack config, and did not run them. I found no blocking issues.

Non-blocking notes:

  • Container user: the Dockerfile has no USER, so the container runs as root. Since this PR sets up persistent volumes for SQLite and uploads, a non-root user that owns those volume paths would be safer.
  • Entrypoint: db:prepare runs on every rails s start. This is fine for one stateful replica. If you ever scale beyond one replica, concurrent SQLite migrations on a shared volume will race.
  • SSR polyfills: the TextEncoder and MessageChannel shims are injected through a BannerPlugin in config/webpack/serverWebpackConfig.js. They are minimal. For example, the TextEncoder shim has no encodeInto. This is acceptable if only React's server renderer uses them, but note that they are partial shims.
  • Server config: serverWebpackConfig.js has a duplicated loader-filter block that strips mini-css-extract-plugin, and the second pass is redundant.
  • Build args: the YARN_CLASSIC_VERSION and PNPM_FALLBACK_VERSION fallbacks will go stale. Pinning packageManager in package.json would avoid them.

The final PR has no cloud deployment workflows or volume templates. Verification uses a disposable localhost-only container and an ephemeral SQLite file. Existing root UID behavior stays within that local scope. The partial SSR shims are exercised by rendering and Unicode tests; broader APIs are outside this example. Duplicate loader filtering and package-manager pin cleanup remain optional nits. The entrypoint prepares only documented direct Rails commands; wrapped commands retain native behavior and prepare explicitly. The final runtime proof used a clean checkout matching GIT_COMMIT; the reusable command labels HEAD as the working-tree base. EOFError already inherits IOError and is covered by the health retry. Net::HTTPBadResponse retry is optional hardening.

Verification for 8467bc5

The final localhost-only production image reports this exact revision and gem/npm 17.2.0. No live example is published.

bin/verify-container builds the image, checks server-rendered headings and reachable assets on /, /posts/0 and /hello_world, then removes its container and unique image tag. The exact-head run passes. Cleanup also succeeded after an earlier failing check; local Docker build cache is retained.

A separate temporary container using the image’s default rails s command also passes. Desktop and 375px CSS viewport greeting edits update the heading; post navigation and the client-mounted Navbar avatar work. Browser warning/error logs are empty. That container and tag are now removed.

Annotated callouts: 1 marks the server-rendered route; 2 marks the observed hydrated greeting update. Original before/after desktop and narrow captures are attached. They compare input states on this same revision. The GIF alternates two actual captures; it is not a continuous recording.

Earlier baseline failures remain recorded. These captures are not a pixel comparison against that failing baseline. Existing narrow posts-grid overflow remains; no performance claim is made.

Code Walkthrough

Posts and HelloWorld render server HTML and respond to browser input with matching React on Rails17.2.0 packages. Verification uses disposable localhost containers. The final diff excludes cloud deployment workflows and templates; the previous hosted apps and credentials are removed.

The views pass named props and emit queued component packs after rendering. Paired client/server registrations expose Navbar and both posts pages. The layout retains the esbuild application script; removing dangling font and application-pack references avoids missing assets. Navbar uses seed0 for deterministic hydration because this demo has no user identity.

The server bundle supplies TextEncoder and MessageChannel for MiniRacer. Text encoding replaces lone UTF-16 surrogates and preserves valid Unicode. The regression failed with URIError before normalization and passes afterward. JSON stays below3 for Sprockets compatibility.

Gemfile and package.json pin the consumed packages to stable17.2.0. The locks retain unrelated versions. The build wrapper uses Rails' Tailwind task and generates component packs. Tailwind4 CSS loads daisyUI; duplicate precompile work and the legacy JS config remain optional cleanup nits.

The image compiles assets, serves static files and records its revision. Ruby3.4.6 and Node22 make the environment reproducible. DATABASE_PATH selects an ephemeral SQLite file. The entrypoint prepares only direct Rails server commands. Docker environment flags provide overrides; custom wrapped commands execute unchanged and prepare explicitly. This removes the inherited generic wrapper parser.

bin/verify-container creates an in-memory signing key, binds a random localhost port, checks three server-rendered routes and their asset URLs, then removes its container and unique tag. It provisions no app, volume or registry upload. Local build cache remains reusable. Failure diagnostics and a broader automated command-alias matrix remain optional improvements.

Full validation passes7 tests37assertions. Claude and Codex reviewed this head; no defect or risk remains open. The GitHub claude-review pass also reports no blocker. Final image and browser evidence confirms the exact running revision, both17.2.0 packages, reachable assets, default rails s startup, navigation and desktop/narrow input. Browser warning/error logs are empty. All verification processes are stopped.

Performance is unmeasured because the baseline routes fail; no speed claim is made. Existing narrow posts-grid overflow remains. Reverting restores prior dependencies and rendering behavior; it does not recreate deleted cloud resources. No external setup or deployment step follows merge.

Checkpoint for 8467bc5

Recommendation: Merge

The stable migration renders and hydrates, exact-head production and browser checks pass, and the simplified temporary workflow removes continuing hosting. No external setup remains.

Reviewer verdict: Proceed, no unresolved concerns.

Supporting analysis and execution details

Reviewer summary: The change delivers a working 17.2.0 migration example and removes continuing hosting as requested. Container tooling adds maintenance, but production and browser checks support its value; performance improvement remains unmeasured.

Both packages reach stable 17.2.0, and all three routes render and hydrate. Disposable localhost verification serves the intended users without retaining hosting.

Scope contracted from 40 files/992 lines to 28 files/420 lines. The 28 commits and 16 reviewer executions show costly churn, but the deployment-oriented wrapper was replaced with a direct-command entrypoint.

Exact-head tests, production-container checks and desktop/narrow browser interaction support the stated outcome. Failure/interruption cleanup is not reported as exercised. Deleted cloud resources cannot be restored by Git revert; their removal was explicitly required and absence confirmed.

Alternative considered: Local bin/dev checks would avoid container maintenance but lose repeatable production-build, MiniRacer and asset verification. The reported checks justify retaining the disposable container.

Final image and browser evidence confirms the exact running revision, both 17.2.0 packages, reachable assets, default rails s startup, navigation and desktop/narrow input. Browser warning/error logs are empty. All verification processes are stopped.

Performance is unmeasured because the baseline routes fail; no speed claim is made. Existing narrow posts-grid overflow remains. Reverting restores prior dependencies and rendering behavior. No external setup or deployment step follows merge.

Reviewed the Dockerfile, entrypoint, verify-container, and database config. I found no blocking issues.

  • The container is published only on 127.0.0.1.
  • SECRET_KEY_BASE is generated per run and passed through the environment.
  • SQLite lives in /tmp inside the disposable container.
  • The cleanup in ensure removes both the container and the image.

Two non-blocking notes:

  1. bin/verify-container reports the revision as git rev-parse HEAD, but the image is built from the working tree. The final message says so, but uncommitted changes can still make the reported revision misleading.
  2. The health loop retries only on IOError, SystemCallError, and the open and read timeouts. A reset connection during Puma startup (Errno::ECONNRESET, which is a SystemCallError) is covered. EOFError is not, because it is not a SystemCallError. Adding EOFError and Net::HTTPBadResponse would make the loop more robust.

I did not run the build or the tests.
